For the foam, you could use the dark grey closed cell used to make cartop strap on kayak racks

Other option would be cut down floor mat into your side panel shape and stack them in till stuffed then attach other side panel... Harbor freight sells the foam mat
If you had stacked foam you could adjust how firm it was with 2 thru bolts

Now........ how are we going to pack it in? It might be a little bulky.

Im thinkin if you deflate the bag, it cuts half the bulk. The foam cells will fold into each other. Still gonna be a bit bulky, but in thinking its gonna weigh in a a pound or less. 12 inches wide and 9 inches deep.

I actually have a pack that I made for hauling in sticks that has several panels with foam padding and seams in the middle. Maybe if you made something of that sort with inside support, it could be dual purpose if the panels were folded into a triangle when it was strapped to the tree
