I planned on heating them and using a drill bit inside the arrow as a slide punch. I don't want to go to far down a rabbit hole if I can't even get inserts.
If I can't find a an insert to match the arrow length I might just try to switch to the right weight broad head (witch I'm also struggling with)

I am not following why you will lose length if you remove the insert. What inserts are you running and how are then installed?

I run RIP TKO 250's with ethics half outs, they add a 1/2" to the end of the shaft. I believe the outsert with sleeve adds more than 1/2" but I have not used them to verify.

I specifically chose to use hot melt in case I wanted to make any changes. It holds the inserts well but can easily be removed for adjustments.

Ethics sells a 2 piece insert/outsert. It can actually be used without the outsert.
